Tableau-to-Sigma Migration and Ongoing Developer Enablement for an AI Platform Company

The Situation

A privately held AI platform company serving private equity-backed mid-market operators had made Sigma central to how its internal development team delivers performance analytics to clients. With a full product roadmap and a developer team committed to client-facing work, the organization needed outside expertise to execute its Tableau-to-Sigma migration and support its developers as they ramped up on the new platform.

  • The organization needed to migrate its client-facing demo dashboards to Sigma quickly, with minimal back-and-forth and no disruption to the product development work its team was already running.
  • The in-house development team was building Sigma expertise in real time, creating a need for structured, on-demand technical support as knowledge gaps surfaced.
  • Sigma's rapid release cadence, with platform updates shipping weekly, meant that best practices were still forming and required a consulting partner actively engaged at the edge of the platform's capabilities.
  • Strict data security protocols limited direct environment access during the migration, requiring the delivery team to work creatively within constraints from day one.

What We Did

InterWorks delivered two concurrent workstreams: executing the Tableau-to-Sigma migration of the client's demo dashboards and providing ongoing developer office hours to support the internal team's platform transition.

  • Migrated three Tableau workbooks to Sigma across a sprint-based delivery cadence, applying a hybrid methodology that reconstructed each dashboard's intent and functional logic natively in Sigma rather than porting Tableau calculations line-by-line.
  • Navigated strict data security requirements throughout the engagement, adapting the delivery approach to maintain momentum while client environment access was being provisioned.
  • Ran recurring office hours sessions multiple times per week, giving the client's development team a structured escalation point for complex Sigma questions, edge cases and emerging platform capabilities.
  • Adapted the office hours format as the client team matured, shifting from structured sessions toward a model that could support both experienced users and new developers being onboarded to the platform.
  • Developed and iterated on a multi-phase engagement structure across the relationship, progressing from migration support into training, with a formal cohort-based Sigma and data model training program in development.

Results

InterWorks established itself as the client's primary Sigma partner across migration, enablement and ongoing development support, with the relationship expanding well beyond the initial scope.

  • Three Tableau demo workbooks migrated to Sigma and delivered on a roughly weekly sprint cadence, enabling the client's marketing and client development activities to move forward on the new platform without delay.
  • Office hours engagement extended multiple times as the client's team continued to scale its Sigma practice, reflecting ongoing value delivered through each iteration.
  • Client's developer team ramp time on Sigma reduced through consistent access to expert support, with sessions regularly surfacing substantive, platform-edge questions that advanced both the client's knowledge and InterWorks' own Sigma depth.
  • Following the success of the migration, the client expanded its work with InterWorks to include structured developer training and ongoing Sigma support, giving the team a sustainable path to platform mastery as their Sigma practice continues to grow.

What This Unlocks

For software and platform companies that have embedded Sigma into their product or client delivery stack, this engagement shows how InterWorks can fill the gap between platform adoption and production-ready delivery. Organizations that have licensed Sigma and are transitioning an internal development team to it often need more than a one-time migration, they need a partner who can work at the pace they set, support their team as capabilities grow and stay current on a platform that evolves weekly. InterWorks brings both the migration methodology and the ongoing consulting depth to serve as that embedded expert resource through every stage of a Sigma buildout.

Team

A senior analytics consultant led migration delivery and office hours facilitation throughout the engagement, supported by a second analyst who joined delivery toward the later stages and contributed to ongoing enablement sessions. An account executive managed the client relationship and engagement structure, and a strategy lead shaped the initial scoping and project architecture.
