Tableau-to-Sigma Migration and Custom App Development for a Global Consumer Products Company

The Situation

A global consumer products manufacturer with a portfolio of widely recognized licensed and proprietary brands had reached the limits of its existing analytics setup. Rising Tableau licensing costs had made the platform difficult to justify, and an entire class of critical business processes was still being managed through hundreds of individual spreadsheets with no scalable path forward.

  • Tableau costs had become a growing concern, prompting the organization to evaluate and ultimately commit to Sigma as its primary analytics platform.
  • Core business processes, including multi-department planning and approval workflows, were managed through hundreds of individual spreadsheets, often one per user, region, brand or store, creating long, disjointed manual review chains.
  • Data used to become stale between input and approval, forcing manual recalculation across many sheets at once and eroding trust in the resulting figures.
  • The organization wanted to move fast, migrate its existing dashboard estate to Sigma, replace the spreadsheet-based processes with centralized apps and stand up an internal Sigma Center of Excellence to sustain the environment independently.

What We Did

InterWorks ran three concurrent workstreams: migrating existing Tableau dashboards to Sigma, building custom Sigma apps to replace the spreadsheet-driven processes and establishing a Sigma Center of Excellence within the client's analytics team.

  • Migrated the full prioritized Tableau dashboard estate to Sigma across an approximately 8 to 10 week timeline, delivering a consistent look and feel across all migrated dashboards using a reusable design template developed early in the engagement.
  • Built a multi-step planning and approval app to replace a complex, spreadsheet-based workflow that had required multiple departments to input, review and approve data in sequence, consolidating hundreds of individual sheets into a single centralized process.
  • Built a profitability app to replace a manual, per-user spreadsheet input and approval process, eliminating the need for repeated manual recalculation when underlying figures, such as tariff rates, changed mid-cycle.
  • Delivered a second round of apps applying an MVP-first scoping approach and early end-user involvement, keeping development focused and reducing late-stage adjustments.
  • Produced documentation and screen recordings for each app, both user-facing walkthroughs and technical build recordings, and ran live handoff sessions with the internal teams taking over app ownership.
  • Delivered an on-site Analytics Day kickoff, a dedicated UX and design session and an on-site end-user enablement workshop to accelerate platform adoption across the organization.
  • Stood up a Sigma Center of Excellence to give the client's internal analytics team a structured, sustainable foundation for managing and extending their Sigma environment going forward.

Results

InterWorks delivered a migration, a suite of custom apps and an internal center of excellence across a single engagement, replacing a fragmented, spreadsheet-dependent operation with a governed, centralized analytics environment.

  • Tableau dashboard estate migrated to Sigma on schedule, with a consistent design standard applied across all migrated assets.
  • Manual spreadsheet-based planning workflows replaced by centralized Sigma apps, removing the multi-sheet review chains that had created data integrity issues and slowed approval cycles.
  • Two staff members who had spent an estimated 30 to 40 percent of their time manually recalculating spreadsheet figures were freed from that work after the profitability app went live, with updates now publishable to all users simultaneously.
  • Sigma Center of Excellence established, giving the internal team a governed framework for managing their Sigma environment and onboarding future users independently.
  • Following the success of the engagement, the client expanded the relationship with InterWorks to pursue additional app optimization, enhancements and further use case development.

What This Unlocks

For consumer products companies managing multi-brand, multi-channel operations across complex planning and approval workflows, this engagement shows what is possible when Sigma is deployed as more than a reporting tool. InterWorks brings the delivery breadth to run migration, custom app development and enablement concurrently, and the experience to turn manual, spreadsheet-heavy processes into governed, centralized applications that the business can own and extend. Organizations making the move from Tableau to Sigma, or looking to replace entrenched spreadsheet workflows, will find a proven, multi-workstream delivery model here.

Team

A senior delivery lead orchestrated the full engagement across workstreams, supported by two Sigma developers handling app development, a migration specialist managing the Tableau-to-Sigma dashboard transition, a UX architect who established the design standard and an enablement consultant who led end-user training.
