Tableau Cloud Migration and Licensing Optimization for a Global Computer Hardware Manufacturer

The Situation

A global manufacturer of software-enabled hardware for work, creativity and gaming needed to evaluate and plan a migration from its core-based Tableau Server licensing model to Tableau Cloud. The company's existing Tableau Server infrastructure was reaching the end of its effective lifecycle, and the organization was considering a transition to cloud-based analytics. Beyond the technical migration challenge, the organization needed to understand whether a move to Tableau Cloud would be cost-efficient compared to its current licensing model, and it needed a partner in InterWorks who could manage the complexity of migrating content and users at scale across multiple departments. Key challenges the organization faced included:

  • Evaluating total cost of ownership between Tableau Server and Tableau Cloud to justify the investment to leadership
  • Planning a large-scale migration with minimal disruption to ongoing analytics work
  • Managing governance and configuration across both Snowflake and Tableau platforms during and after the move
  • Handling post-migration environment growth and deciding which legacy content to retain versus retire
  • Maintaining continuity of analytics services while undergoing platform transformation

What We Did

InterWorks took a structured, phased approach to planning and executing the migration, pairing upfront assessment work with a proven multi-sprint delivery model. The engagement began with Platform 360 assessments and Tableau Server health checks to establish a baseline understanding of the existing environment, then moved into a production cloud migration delivered across multiple sprints with staggered departmental go-lives. Specific actions and deliverables included:

  • Conducted Platform 360 assessments and Tableau Server health checks to map existing content, user load patterns and infrastructure performance
  • Built a cost-efficiency model comparing Tableau Server licensing against Tableau Cloud pricing to quantify the financial impact of migration
  • Designed a multi-sprint migration approach with departmental go-lives rather than a single big-bang cutover, reducing risk and allowing teams to adopt at their own pace
  • Developed a pre-migration pilot to test the migration process and tooling before moving production content
  • Remediated data mismatches between legacy Tableau Server data sources and the organization's Snowflake platform during the transition
  • Executed post-migration environment clean-up and optimization as the Tableau Cloud instance grew following go-lives
  • Established ongoing advisory services and governance frameworks across both Snowflake and Tableau to ensure consistency and performance as the platform matured

Results

The client achieved migration delivery approximately 25 percent faster than originally expected. Beyond accelerated timeline, the organization gained a modern, cloud-native analytics platform paired with the governance frameworks and operational processes needed to manage it effectively at scale. Tangible outcomes included:

  • Eliminated hardware infrastructure spend and reduced platform administration overhead
  • Established ongoing advisory support for Snowflake and Tableau configuration, governance and platform optimization as the client's analytics needs evolved
  • Developed strong internal adoption across multiple departments through staggered go-lives and training, with broad organizational buy-in on the cloud platform

What This Unlocks

For organizations in similar industries and scale, this migration model demonstrates how to de-risk large platform transformations while reducing total cost of ownership. Companies moving from on-premises analytics infrastructure to cloud often underestimate the complexity of governance and content optimization during the transition. This engagement shows that pairing structured assessment work, phased rollout strategies and ongoing advisory services creates the conditions for successful adoption and positions analytics teams to operate Tableau Cloud as a mature platform, not just a lifted-and-shifted version of an older system. The patterns established here apply to any organization managing mission-critical analytics infrastructure across multiple departments or regions, particularly those navigating the shift from perpetual licensing models to consumption-based pricing.

Team

InterWorks assembled a solutions-focused delivery team paired with architects and platforms engineers who had deep expertise in Tableau, Snowflake and large-scale migration delivery. The team maintained close collaboration with the client's head of data strategy, engineering teams and platform leadership throughout the engagement.
