Snowflake Data Platform and Analytics Modernization for National Workforce Development Nonprofit

The Situation

A national nonprofit providing tuition-free technology training and career placement programs had analytics spread across siloed systems with no unified data platform. Leadership was making decisions with fragmented, manually maintained data while a parallel Salesforce re-engineering project added pressure to modernize quickly. Key challenges included:

  • No central data lake or cloud data warehouse connecting learner, curriculum, and outcomes data
  • Heavy reliance on external labor market datasets that needed to be integrated with internal systems
  • Limited internal cloud and BI expertise to drive the modernization independently
  • A need for a phased plan that a CFO could take to the board to secure funding

What We Did

Conducted a Strategy, Vision, Roadmap (SVR) assessment across multiple stakeholder groups to document data sources, clarify use cases, and produce a phased architecture roadmap

  • Designed a best-of-breed cloud architecture built around Snowflake, AWS, and Tableau
  • Executed a Snowflake Rapid Start covering storage, compute, role-based access, and security configuration
  • Built a data lake and warehouse architecture integrating Salesforce, Canvas LMS, and external labor market datasets
  • Developed data models supporting a full learner lifecycle view from application through to job placement outcomes
  • Ran structured requirements-gathering workshops with five to ten stakeholders per session across technology, marketing, research, and finance teams
  • Delivered dashboard development across three main stakeholder groups alongside UX design training to build internal analytics literacy

Results

  • Snowflake data platform established as the foundation for ongoing analytics modernization
  • Unified learner lifecycle architecture built, connecting previously siloed systems
  • Analytics culture strengthened, with teams across the organization aligned on shared metrics and dashboard expectations
  • Phase 1 extension and ongoing managed support secured following initial delivery
