Sigma Rapid Start and Embedded Analytics Deployment for a Global Branded Merchandise Agency

The Situation

A global branded merchandise agency serving Fortune 1000 enterprises, sports organizations and entertainment properties needed to move quickly off Tableau and onto Sigma before a hard contract deadline. The migration wasn't straightforward: the organization ran both internal analytics and a customer-facing embedded analytics product for premium clients, requiring a solution that could handle multi-tenant data architecture, robust security requirements and governance at scale.

  • Rising Tableau costs had made the platform difficult to justify, and a contract window made the timing right to move to a modern alternative.
  • The organization needed to migrate internal dashboards covering sales, forecasting, scenario planning and contract management, as well as a customer-facing portal delivering inventory, point-of-sale and fulfillment insights to premium clients.
  • Multi-tenant data architecture with row-level and column-level security requirements added significant complexity to the migration and the ongoing embedded analytics build.
  • With ten developers who would own the Sigma environment going forward, the client needed a structured enablement approach that could bring a distributed team up to speed quickly.

What We Did

InterWorks delivered a Sigma Rapid Start, combining best-practice education, hands-on guidance and technical advisory across a compressed four-week engagement to get the client's team migrated, enabled and ready to scale.

  • Delivered twelve structured educational sessions over four weeks covering Sigma's core mental model, data modeling best practices, role-level and row-level security, governance, semantic modeling and analytics engineering fundamentals.
  • Provided dedicated office hours and a shared communication channel throughout the engagement, giving the client's team a real-time escalation path for questions as they built.
  • Guided the design and implementation of a multi-tenant embedded analytics architecture to support the client's customer-facing portal, including security patterns for isolating data by client and controlling access at multiple levels.
  • Built a working demonstration of Sigma's embedded SDK to give the development team a referenceable starting point for ongoing portal development.
  • Introduced a rationalization framework for determining when to use Sigma versus Snowflake Cortex for AI-enabled use cases, positioning the client to make well-reasoned decisions as their analytics practice matures.
  • Enabled all ten developers through the same structured session and office hours model, ensuring the distributed team could operate with the same foundation as the onshore team.
  • Applied a pragmatic, first-principles advisory approach throughout, identifying patterns that could create future technical debt and steering the team toward decisions optimized for long-term performance and cost.

Results

InterWorks got the client across their Tableau contract deadline and into a production-ready Sigma environment, with an enabled team and a governed architecture capable of supporting both internal and customer-facing analytics at scale.

  • Migration of internal and customer-facing analytics to Sigma completed on time, meeting the client's hard contract deadline.
  • Multi-tenant embedded analytics architecture established, giving premium clients governed, secure access to their own performance data through the client's portal.
  • Ten offshore developers successfully onboarded to Sigma through a structured educational model, giving the full distributed team a consistent foundation for ongoing development.
  • Client team equipped with a framework for evaluating Sigma versus Snowflake Cortex AI use cases, reducing the guesswork in future build decisions.
  • Client feedback described the engagement as phenomenal, reflecting the team's responsiveness and depth of expertise throughout a high-pressure timeline.

What This Unlocks

For organizations with complex embedded analytics requirements, distributed development teams or a hard deadline driving a Tableau-to-Sigma migration, this engagement shows what InterWorks' Sigma Rapid Start can accomplish in a compressed window. The combination of structured education, real-time advisory and architecture guidance means clients don't just get migrated, they get a team that understands the platform, a governed foundation to build on and the judgment to make good decisions as their Sigma practice grows. Organizations serving their own clients through embedded analytics will find a proven multi-tenant architecture pattern and a delivery model built for speed without sacrificing best practices.

Team

Two solutions architects led content development and delivery across all educational sessions and office hours, with deep expertise across Sigma, Snowflake and embedded analytics architecture. A solutions director shaped the engagement structure and scoping, and an account executive managed the client relationship throughout.
