Migration / Modernization

Looker to Sigma Migration for a Consumer Goods Manufacturer

The Situation

A publicly traded consumer goods manufacturer with a growing multichannel retail presence had built its analytics practice on Looker, but the platform was no longer keeping pace with the business. Reports were slow to load, logic was fragmented across dozens of disconnected entities, and the data team was fielding more requests than a centralized setup could efficiently serve.

  • Core business reports, including the company's primary cross-departmental KPI summary, were spread across approximately 10 separate Looker entities, requiring manual reconciliation and creating inconsistency across teams.
  • Report load times were running around 10 minutes, limiting the speed at which stakeholders could make decisions.
  • The organization had recently licensed Sigma and was ready to move, but needed expert delivery to execute the migration at scale and push logic upstream into Snowflake rather than simply replicating what existed in Looker.
  • The team wanted a single, governed source of truth that business stakeholders across ecommerce, retail and wholesale channels could access directly, without routing every request through a central data engineer.

What We Did

InterWorks executed a full-scope Looker-to-Sigma migration on Snowflake, consolidating and restructuring the report estate rather than rebuilding it one-for-one, and delivering a governed self-service environment in the process.

  • Migrated the full inventory of targeted Looker reports to Sigma, sequencing the work hardest-and-highest-visibility first to front-load risk and back-load throughput.
  • Consolidated the organization's primary cross-departmental KPI dashboard from approximately 10 separate Looker entities into a single unified Sigma location, with an executive summary view and per-department breakdowns.
  • Built channel-split sales reporting across ecommerce, physical retail and wholesale, plus net-new forecast-accuracy reporting for a major wholesale partner that had not existed in Looker.
  • Pushed reporting logic upstream into Snowflake, cleaning and structuring tables so downstream Sigma reports could be built on a consistent, reusable foundation.
  • Worked through an active inventory with stakeholders to distinguish reports with ongoing business value from those that were no longer in use, enabling the client to retire a portion of the original list.
  • Configured governed self-service access across business teams, giving data engineers, finance and channel stakeholders direct access to the reports they needed without analyst intermediation.
  • Delivered Sigma AI App enablement to introduce the team to capabilities beyond standard reporting, and handed off two AI-powered skills to accelerate future development in the client's own environment.
  • Identified and escalated a PII exposure risk mid-engagement, pausing work on the affected report until a compliant path forward was confirmed.

Results

InterWorks met the client where they were and guided them from a sprawling, slow report estate to a governed, channel-ready Sigma environment, completing the full committed scope ahead of schedule.

  • Key dashboards delivered and productionalized, with a clear roadmap in place for expanding coverage as the team continues to mature its Sigma practice.
  • The primary cross-departmental KPI dashboard consolidated from approximately 10 Looker entities into a single Sigma location, giving leadership and department heads a consistent view for the first time.
  • Net-new wholesale forecast-accuracy reporting delivered in Sigma, a capability the organization did not have in Looker.
  • Stakeholders across ecommerce, retail and wholesale channels signed off on their respective dashboards, with permissions configured and self-service access in place.
  • Internal Sigma ownership transferred to the client's data engineering team, supported by enablement sessions and AI-powered development skills for ongoing use.
  • Client expressed interest in expanding Sigma across the broader enterprise based on the results of this engagement.

What This Unlocks

For manufacturers and multichannel retailers managing reporting across ecommerce, wholesale and physical retail, this engagement shows what a well-executed Looker-to-Sigma migration looks like in practice. InterWorks brings the delivery methodology to move a full report estate off a legacy platform without losing fidelity, and the expertise to restructure what gets built rather than simply recreating what existed. Organizations that have licensed Sigma and want to get immediate, production-ready value from it, without building internal expertise from scratch, will find a proven, referenceable pattern here.

Team

An analytics consultant led delivery, mapping and client-facing work throughout the engagement, paired with a second analyst handling primary Sigma development. A solutions director scoped the engagement and structured the commercial approach, and an account lead managed the client relationship and stakeholder communications.
